The approach is:

  1. Identify the processes that matter most. Not all process debt is equal. Focus on the processes where improvement would create the greatest operational benefit.
  2. Map the current state honestly. Document how the process actually works, including all the workarounds, exceptions and informal steps that have accumulated.
  3. Design the target state. What should the process look like? Which variations are legitimate and should be preserved? Which are debt that should be eliminated?
  4. Implement with automation where appropriate. Many instances of process debt can be eliminated through automation — removing manual steps, connecting fragmented systems, handling exceptions systematically rather than ad-hoc.
